Abstract Collaborative research projects involving multiple contributors are becoming increasingly common. Thus, the management and coordination required to ensure scientific integrity, fair authorship, and efficient project delivery have become challenging. Drawing on our experience from a multi‐year, multi‐participant aquatic science research project, we outline a practical, experience‐based framework covering five key phases: project kick‐off, data collection, data analysis, manuscript preparation, and post‐publication activities. Presented in an interview format that shows the perspectives of a principal investigator and a project participant, the framework emphasizes key aspects: early clarification of goals and authorship criteria, definition of communication channels, structured yet flexible coordination of analyses to balance creativity with coherence, and deadline‐driven writing processes led by a designated lead author. Throughout all phases, overarching project management best practices (particularly clear communication, regular meetings, proactive conflict resolution, and transparent tracking of contributions) proved essential for sustaining momentum and ensuring fairness. We conclude by reflecting on the lessons learned and on the ethical importance of transparent authorship decisions, one of the most significant challenges of collaborative projects. The lessons distilled here aim to support researchers in navigating the scientific, interpersonal, and ethical complexities of collaborative work, ultimately contributing to more robust science and more equitable co‐authorship practices.
